The scalp hosts over a thousand microbial species, and most haircare routines quietly destroy that balance. Dandruff is not a hygiene problem, it is a fungal overgrowth that happens when the bacterial community on your scalp collapses. What you apply, how often, and in what order matters far more than any shampoo brand's promises.
What the scalp microbiome actually is
A 2015 study published in PLOS ONE mapped the scalp microbiome across populations and found that Malassezia globosa and Malassezia restricta together dominate the fungal load on scalps with active dandruff, and that the bacterial community around them, particularly Cutibacterium and Staphylococcus species, plays a direct role in keeping that fungal population in check. The bacteria on your scalp are not the problem. They are the system that keeps the fungi from running the place.
How common haircare habits disrupt the balance
Hard water compounds the problem. Across most Indian metros, Delhi, Mumbai, Bengaluru, Chennai, municipal water has high mineral content, particularly calcium and magnesium ions. These ions bind to the surfactants in shampoo and form insoluble residues that sit on the scalp and alter its pH. The scalp's natural pH sits between 4.5 and 5.5, mildly acidic, which is the range that supports healthy bacterial diversity. Hard water pushes that pH upward. Alkaline conditions favour fungal overgrowth and weaken the keratin structure of the hair shaft itself.
Oiling habits add another variable. Coconut oil, mustard oil, and castor oil, all common in Indian haircare, have different fatty acid profiles, and they interact with Malassezia differently. Coconut oil contains caprylic acid, which has documented antifungal properties. A study published in the Journal of Medicinal Food found it effective against Candida species, and there is evidence of similar activity against Malassezia. Mustard oil, by contrast, is rich in erucic acid, a long-chain fatty acid that Malassezia metabolises readily. Leaving mustard oil on the scalp overnight can actively feed a fungal overgrowth in people already prone to dandruff.
The pH problem nobody talks about
Apple cider vinegar rinses, which have circulated in Indian beauty spaces for years, work on this principle. Diluted to roughly one part vinegar to four parts water, they temporarily restore scalp pH to the acidic range. The effect is not permanent, but used once a week after shampooing, they can meaningfully reduce the alkaline disruption that accumulates over a wash cycle.
What actually helps, and what to stop doing
Scalp probiotics are an emerging category. Topical formulations containing Lactobacillus strains are being tested in clinical settings for their ability to restore bacterial diversity after antifungal treatment. The research is early, but the logic is sound: the same principle that makes oral probiotics useful after a course of antibiotics applies to the scalp after antifungal shampoo use. A few Indian brands have begun adding fermented ingredients to scalp serums, this is the direction the category is moving.
The single most effective change most people can make costs nothing: reduce wash frequency. Washing hair every day, particularly with sulfate shampoos, does not give the scalp enough time to rebuild its microbial population between washes. Three to four times a week is sufficient for most scalp types. People with very oily scalps can manage this with a scalp-specific dry treatment between washes rather than a full shampoo.
The scalp and the gut are governed by the same biological logic: a diverse microbial community, kept in balance by the right substrate and the right pH, does its job without intervention. Every product choice, the shampoo's sulfate load, the oil's fatty acid profile, the water's mineral content, is an ecological decision made in a small, enclosed environment that cannot flush itself the way the gut can. Treating the scalp as a surface to be cleaned, rather than an environment to be maintained, is the assumption that most dandruff and haircare problems run on.
